ATLAS
Opening seven markets in one region
A marketplace expanding across Türkiye and the Gulf with a single translated campaign set.
Challenge
One creative concept was being translated into seven markets with wildly different results and no diagnosis. Budget was distributed evenly out of fairness rather than evidence.
Strategy
Each market was treated as a pilot with defined kill criteria and its own economic model. Budget moved only after a market cleared its validation threshold.
Execution
Local angle research and native creative per market, staged pilots with fixed test budgets, local payment and compliance review, and a weekly reallocation ritual based on validated cost per first order.
Result
Reported as validated markets, cost per first order by market and repeat purchase rate within 60 days.
Learnings
Two markets were closed within six weeks, which was the most valuable outcome of the quarter. Cheap failure is a feature of the process, not a defect.
